Lien Release Automation

Turning a two-day manual process into two hours, without adding headcount.

// The problem

A heavy civil construction company managing high-volume vendor activity across multiple job sites ran lien releases entirely by hand. Each release took roughly two full workdays of skilled accounting time.

Team members extracted individual documents one at a time, then manually reconciled each release against the correct job number. For vendors carrying 20 to 30 active jobs, that meant cross-referencing several documents by hand, and a single mismatch could confuse a vendor or delay a client.

Skilled accounting professionals were routinely pulled off higher-value work to complete a repetitive routine with little room for meaningful contribution, and the weight of that manual process only grew as the company scaled.

// The approach
STEP 01 · UNDERSTAND

Mapped the full lien release workflow: what data already lived in the ERP, where manual extraction and reconciliation happened, and where mismatches and delays crept in.

STEP 02 · DESIGN

Reimagined the ERP’s role, from a system of record to the source powering a fully automated workflow: job and payment data pulled directly, documentation assembled automatically, and vendor updates sent without manual follow-up.

STEP 03 · IMPLEMENT

Built a three-part automated workflow: current job and payment data drawn straight from the ERP, a folder-based system that assembles accurate lien documentation per vendor, and automated emails replacing manual status updates.

STEP 04 · SUSTAIN

Every lien release is now anchored to a single source of truth instead of manual matching, freeing the accounting team for verification and vendor relationships instead of repetitive data entry.

// The results
88%
Reduction in lien release processing time, from about 16 hours to about 2.
~14 hrs
Recovered per lien release, redirected to verification and vendor relationship work.
No added headcount
The workflow handles high-volume vendors at the same speed and accuracy, without growing the team.
Faster, more reliable
Vendors get documentation faster and better organized, with automated status updates at every stage.
// Key takeaways

The data was already there

The real innovation wasn’t new software. It was reimagining the ERP as the source of an automated workflow instead of just a system of record.

Manual reconciliation is a hidden cost

Cross-referencing documents by hand isn’t a fact of life. It’s a process waiting to be automated.

Automation frees skilled people for skilled work

The accounting team’s role shifted from data entry to verification and relationships, work that reflects their actual expertise.

Scale doesn’t have to mean headcount

The workflow handles high-volume vendors at the same speed and accuracy regardless of volume, with no added staff.
